Why Your Bread Is Dense (And the One Fix)

The diagnosis
Cut your loaf open. If the crumb is tight and uniform — small, closed bubbles packed together with no variation — you have underfermented dough. The yeast didn't have enough time to do its job. The gluten structure didn't develop enough to hold gas. The result is a loaf that looks like bread but eats like a paperweight.
This is the most common beginner failure. By a wide margin.
Why it happens
Recipes give you a time. "Bulk ferment for 4 hours." "Proof overnight." These numbers come from the recipe author's kitchen, at the recipe author's temperature, with the recipe author's starter.
Your kitchen is different.
Fermentation is almost entirely driven by temperature. A dough at 78°F ferments roughly twice as fast as the same dough at 68°F. If your kitchen runs cool — and most do, especially in winter — your dough needs significantly more time than the recipe says. Following the clock instead of the dough is how you end up with a brick.
The fix
Stop watching the clock. Watch the dough.
During bulk fermentation, you're looking for the dough to increase in volume by about 50-75% and feel noticeably lighter and more airy when you handle it. It should jiggle when you shake the container. The surface might look slightly domed or bubbly.
The poke test works too: wet your finger and poke the dough about an inch deep. If it springs back quickly, it needs more time. If it springs back slowly and partially, it's ready. If it doesn't spring back at all, you've gone too far — but that's a different problem, and a less common one.
When in doubt, give it more time. Slightly overfermented dough makes a flatter loaf. Underfermented dough makes a dense one. Of the two mistakes, overfermentation is easier to recover from.
The one number that matters
Get a thermometer. Not for the oven — for your kitchen. Knowing your ambient temperature tells you everything about how fast your dough is moving. If your kitchen is below 70°F, add time. If it's above 78°F, subtract time. The recipe's clock is just a starting point.
A $10 thermometer will improve your bread more than any technique adjustment.
What good looks like
A properly fermented loaf has an open, irregular crumb — holes of different sizes, a slightly translucent quality to the crumb walls. It tears rather than cuts cleanly. It has flavor beyond just "bread."
You don't need to nail this on the first try. Every loaf teaches you something. But once you understand that dense bread means underfermented dough, and underfermented dough means not enough time or not enough warmth, you have the only diagnostic framework you need.
The fix is almost always the same: give it more time, or find a warmer spot.
